The story

From gut feeling to controlled automation.

There are plenty of repricing tools. What was missing: a stop button that presses itself when something runs out of bounds — and a strategy that doesn't blindly undercut every competitor.

The company

A marketplace specialist with around 1,200 active ASINs on Amazon DE and AT, several private and exclusive brands, mid-volume, high seasonality. Two people on the marketplace team — and weekends were traditionally a repricing shift.

The challenge

The previous repricing logic was rule-based and blind to brand strategy. Every new competitor triggered a race to the bottom that took days to recover from. Sentinel? Didn't exist. Drift was noticed hours later — usually after the revenue was already gone.

Our approach

We grouped the catalogue into strategy tiers — Hero, Volume, Tail — and defined a price band with floor and ceiling for each tier. Only then was the AI allowed in. Sentinel monitors the engine every second and pauses it if anything runs outside tolerance.

Rollout in practice

We didn't go live with the whole catalogue, just the top 100 SKUs. Only after the team saw the engine run calmly and transparently did the next 400 follow. By week six the entire marketplace assortment was automated — and the weekend repricing shift has been history ever since.
