Owner-led fashion retailer · 3 stores + online

From spreadsheet mosaic to an orchestrated AI platform.

Three stores, one online shop as a digital extension of the floor, around 22,000 active customer files — and reports that ate two days of every week. Today the morning briefing lands at 7am in the inbox: automated, commented, sorted.

The story

How 9 spreadsheet tabs became one dashboard.

Before Mercurios, every Monday meant stitching together POS exports, stock lists, supplier PDFs and customer records by hand. Now the systems talk to each other — and the team talks to customers.

01

The company

Family-owned, third generation, three stores across northern Germany, around 35 employees — bricks-and-mortar retail with a connected online shop as an extension of the floor, not a standalone e-commerce business. High-quality menswear and womenswear, lots of NOS articles, short reorder cycles — and a loyal customer base that values advice. The pain point: data in every system, but none of it in the owner's hands.

02

The challenge

Weekly reporting was pulled by hand from at least four sources — POS, warehouse, online shop and supplier emails. Assortment decisions ran on gut feeling because hard numbers only arrived days later. NOS items were regularly out of stock, customer files duplicated, and the briefing for store managers rarely matched the reality on the floor.

03

Our approach

In four weeks we connected the data root, consolidated master data and switched on the AI briefing as the first touchpoint. Instead of a big bang, we used a clear sequence: see first, measure next, automate last.

  • Week 1 · POS, ERP, online shop and CRM connected to Mercurios
  • Week 2 · Master data cleaned, stores + departments mapped
  • Week 3 · Smart Replenishment activated for the top-30 categories
  • Week 4 · AI briefing emailed at 7am, with drill-down into the dashboard
04

Rollout in practice

Store managers were trained in 90 minutes — no manual, no three-day seminar. We sat with them once a week and walked through the briefing using real, current numbers. After three weeks the famous "finally I can just look at the screen in the morning instead of digging through five emails" started showing up.

Single source

1 source

instead of 9 spreadsheet tabs for the owner

We waited years for data to actually tell us something in the morning, instead of us having to go searching for it. With Mercurios that's exactly what happened — and suddenly discussions about assortment and pricing got much calmer, because my store managers and I are looking at the same numbers."
